Water heater: repair or replace? How to decide.

Your water heater is making a strange noise, or the shower went lukewarm again. Now comes the question every homeowner faces eventually: fix it, or replace it? Here is the framework we use when we stand in front of a unit in a Napa garage.

Start with the age

Find the manufacture date on the data plate (it is encoded in the serial number on most brands). Then apply these rough lifespans:

  • Tank water heaters: 8 to 12 years, often less with hard water.
  • Tankless units: 15 to 20 years with regular descaling.
  • Hybrid heat pump units: 10 to 15 years.

Past those ranges, even small repairs deserve a replacement conversation. Paying for parts on a unit at the end of its life usually means paying twice.

The 50 percent rule

If a repair costs more than half the price of a new unit installed, replace. A $450 gas valve on a 10-year-old tank that would cost $2,200 to replace is not a repair, it is a delay.

Signs that point to repair

  • The unit is under 6 years old.
  • The problem is a single component: thermocouple, heating element, thermostat, or relief valve.
  • No leaks from the tank itself, and the water runs clear.

Signs that point to replacement

  • Rusty or brown hot water. The tank is corroding from the inside.
  • Rumbling or popping sounds. Years of sediment have baked onto the bottom of the tank.
  • Moisture or drips at the tank base. Once the tank itself leaks, there is no repair. A full rupture can dump 40+ gallons into your home, so act quickly.
  • Repeat repairs. Two service calls in two years is the unit telling you something.

Tank or tankless when you do replace?

Tankless units cost more upfront, often need gas line and venting upgrades, and reward you with endless hot water and lower energy bills over a 15 to 20 year life. Tanks are cheaper to install and simpler to maintain. The right answer depends on your household size, gas service, and how long you plan to stay in the home.
